Start with the decision, not the dashboard

Every KPI should answer a recurring operational question. Can the line meet the plan? Which loss consumes scheduled time? Is a quality problem isolated or systemic? If no role must respond, the number is probably a reporting metric rather than an operating KPI.

OEE without ambiguity

Overall equipment effectiveness is commonly Availability × Performance × Quality. Availability compares operating time with planned production time. Performance compares actual output with theoretical output at ideal cycle time. Quality compares good units with total units.

Two plants can report different OEE for identical behavior if breaks, changeovers, planned maintenance, rework or ideal cycle time are classified differently. Use OEE to expose a loss structure, not as an isolated score or simplistic comparison between unlike lines.

Build a downtime event model

A robust downtime event records start and end, asset, order or product context, planned status, reason hierarchy, detection source, confirming role and linked work order. Preserve the raw signal even when a final reason is assigned later.

Turn selected losses into an improvement queue with an owner, due date, countermeasure and verification window. Measure whether the expected benefit appears after action; otherwise the organization collects explanations without learning.
